In order to convert an oil burning furnace to gas does one have to replace entire furnace or can just one or a few components be replaced?

It depends
You would need to have a system inspection done, at which point someone could check the age, the HX, the chimney and whether or not a gas burner is available for the system...In alot of case's it would be a better idea to swap the system out to a higher efficiency system and start new.0 -
Assuming that
you are talking about a forced warm air furnace and not a boiler, and that definitely makes a difference then replace the old furnace with a modulating condensing modern gas furnace.
If it is a boiler then give us some make, model information?
There are very good gas conversion burners available that can replace oil. There is some work involved and typically some refurbishing of the equipment.0
