Heating Not Working

Novice here..
We tried to put our heating on for the first time in 6 months. The boiler fires up, we bled all the radiators but no heating. We noticed the actuator for heating was no longer attached to the 2 valve brass. I removed it and the motor works and the little brass thing moves freely. We connected again, but now it seems backwards.. I think.
So the manual lever is freely moving but when there is a demand. When there is no demand, you hear the motor move and spring back and the lever is resistant. So I think we have done something wrong as we still have no heat and all the videos on youtube say it should be the other way ☹️

Is your circulator/pump (s) running.
Pictures might help.
Show the pressure gauge also.

If the thermostat is calling for heat, and the zone valve lever moves freely, the zone valve is open. Which is a good thing.
Is there trouble with all zones, or just one? If just one, check the end switch that the red wires are attached to, and the wiring connected to the red wires.
