Two pipe change over time?

How long would it take to change over between heating and cooling (and vv) in a two pipe chilled water/hot water system? Small system, probably about 15 tons cooling.
Any brilliant automatic changeover control schemes?

Run the heating pumps at the end of the year to dissipate all the heat thru system. I would allow 2 days. Make sure the water temp is down to about 80-90 degrees before opening valves to chiller.
In the fall be sure to check water temp at chiller barrell when heat is on. After time you may find the valves leak by. Replace the valves before chiller.0
